Leader as Coach
Leadership Performance Academy (LPA) · A Leadership 3.0™ Deep Dive
Deepen the conversations that develop people.
Leader as Coach draws from the Leadership 3.0™ framework and takes leaders deeper into purposeful coaching conversations—particularly those that help people reflect, learn, take ownership and grow.
The aim is not to turn every leader into a professional coach. It is to strengthen their ability to listen, inquire, challenge and support without automatically supplying the answer—and to recognise when another leadership response is needed.
The leadership context
Leaders cannot scale by supplying every answer.
As work becomes more complex, leaders need people who can think, adapt and take meaningful ownership. That requires conversations that build capability—not dependence on the leader.
Expertise can become a constraint
The instinct to advise or solve can unintentionally limit other people’s thinking and ownership.
AI is changing the value of leadership
As information becomes easier to access, leaders create greater value through judgment, inquiry, sense-making and human connection.
Different people need different conversations
Generations, cultures, experience and working preferences influence how people respond to challenge, support and autonomy.
Performance requires support and challenge
Effective coaching creates room for reflection while still addressing expectations, accountability and difficult realities.
Core coaching capabilities
What leaders learn to do in the conversation
Leader as Coach develops more than a sequence of questions. Leaders build the presence, judgment and flexibility to respond to the person, the work and the moment.
Establish purpose
Clarify what the conversation needs to achieve, what matters and where attention will create the greatest value.
Listen beneath the words
Notice meaning, emotion, assumptions, patterns and what may not yet have been expressed clearly.
Inquire with purpose
Use concise questions that deepen reflection rather than steering people towards the leader’s preferred answer.
Balance support and challenge
Create sufficient trust for honest thinking while surfacing avoidance, contradictions and limiting assumptions.
Strengthen ownership
Resist solving too quickly. Help people generate choices, make decisions and own their next steps.
Turn insight into action
Translate reflection into commitments, workplace experiments, learning and appropriate accountability.
Applied to real leadership moments
The leadership coaching pathway
Standalone when needed. Connected when greater depth matters.

Evidence and fit
What stronger coaching conversations can change
Outcomes are agreed at the start. We look for evidence in the conversations leaders hold, the responses they choose and how people think, act and take ownership at work.
Deeper listening and inquiry
Leaders listen beyond the immediate problem and use questions that help people examine assumptions, choices and possibilities.
Greater ownership
Leaders resist solving unnecessarily, while people become more active in generating options and committing to next steps.
Stronger development conversations
Feedback, reflection and appropriate challenge become part of how leaders help people learn and grow.
Better leadership judgment
Leaders become more deliberate about when to coach, direct, advise, challenge or make a decision.
Evidence may include observed practice, facilitator feedback, participant reflection, stakeholder perspectives and workplace application.
Frequently asked questions
Questions organisational sponsors often ask
Must participants complete Leadership 3.0™ first?
No. Leader as Coach can be commissioned as a standalone programme. Leadership 3.0™ is the recommended foundation when an organisation wants a broader shared leadership language before deepening coaching conversations.
Is this professional coach training?
No. Leader as Coach is a leadership-development programme. It helps leaders use coaching conversations more effectively with the people they work with; it is not a professional coach-training or accreditation programme.
Those seeking deeper or professional coaching development can explore two separate pathways:
We can help participants and organisations determine which route best matches their intended application and development goals.
How is the programme tailored?
We begin with the organisation’s priorities, participant context and recurring leadership situations. Examples, practice conversations and workplace application are then designed around those needs.
How do participants practise?
Participants learn through demonstration, guided practice, realistic leadership situations, feedback and workplace application. ConveraLab can provide additional opportunities to rehearse conversations and reflect between facilitated sessions.
How long is the programme?
The structure and rhythm depend on the participant group, desired depth and organisational context. We determine the appropriate format with the sponsor rather than applying one fixed design.
Start with the conversations that matter
Which conversations do your leaders need to handle differently?
Tell us about the leadership population, people challenges or organisational priorities you are working with. We will help determine whether Leader as Coach should stand alone or form part of a connected journey through Leadership 3.0™ and The Coaching Masteries Pathway.
